Quality Control in Apparel Manufacturing: AQL, Inspections & Common Defects

Quality control is not a single check at the end of production - it is a sequence of inspections built into every stage, designed to catch problems while they are still cheap to fix. Brands that only ask "do you do QC?" without understanding what that actually covers often discover the gaps only when a shipment is already at the port. This guide explains how AQL sampling works, what happens at each inspection stage, and how defects are classified.

AQL sampling, explained simply

Inspecting every single garment in a large order is rarely practical, so the industry uses AQL (Acceptable Quality Limit) - a statistical sampling standard, usually ANSI/ASQ Z1.4, that sets a sample size based on total order quantity and a pass/fail defect threshold for that sample. A typical apparel inspection uses AQL 2.5 for major defects and AQL 4.0 for minor defects: stricter buyers or safety-critical items sometimes tighten this to AQL 1.5. The tighter the AQL level, the smaller the sample and fewer defects that are tolerated before the lot fails.

Inspection stages through production

  • Initial/raw material inspection: fabric and trims checked against approved standards - shade, GSM, hand-feel, shrinkage - before cutting begins, since a fabric fault caught here costs nothing compared to catching it in finished goods.
  • Inline inspection (DUPRO - during production): a running sample is pulled from the line while sewing is underway, catching stitching, measurement or construction issues early enough to correct the line before the whole order is affected.
  • Final random inspection (FRI): conducted once the order is complete and at least 80% packed. Cartons are selected at random per the AQL sample size, checked against the approved sample for measurements, workmanship, colour and packing accuracy, and given a pass/fail verdict.
  • Pre-shipment/loading supervision: for larger or higher-risk orders, a supervisor confirms the correct cartons and quantities are loaded into the container, preventing mix-ups between styles, colours or destinations.

How defects are classified

  • Critical: makes the garment unsafe or unsellable - an exposed needle fragment, incorrect fibre content on the care label, or a safety-rating failure on PPE such as work gloves.
  • Major: clearly visible or functional - broken stitch lines, off-shade panels, measurements outside the agreed tolerance from the tech pack spec.
  • Minor: small cosmetic issues that do not affect wearability - a stray thread, minor puckering, slightly uneven topstitching.

What to ask your manufacturer for

  • A written inspection plan: which stages are covered, at what AQL level, and who performs them - in-house QC, or an independent third party.
  • Photographic inspection reports: defect photos with measurement and colour data, not just a pass/fail summary, so you can verify the finding yourself.
  • An approved sample on file: every inspection should be measured against a signed-off pre-production sample, not a general description of the style.
  • Third-party inspection option: for first orders or higher-value shipments, an independent inspector adds a layer of verification separate from the factory's own QC team.
